How to Build an Activation Funnel in Amplitude
An activation funnel measures how effectively your product converts new signups into engaged users who experience core value. Unlike vanity metrics like total signups or page views, activation rate directly predicts retention and long-term revenue. If users never reach the aha moment, nothing else you build matters.
Amplitude's funnel analysis is purpose-built for this kind of sequential event tracking. It lets you define multi-step funnels, measure conversion and drop-off at each stage, break down by user properties, and identify the behavioral patterns that distinguish users who activate from those who churn during onboarding. This guide walks through building a funnel that produces actionable insights, not just a chart.
Step-by-step guide
Define your activation event sequence
Before building anything in Amplitude, write down the 4-6 events that represent the critical path from signup to activation. Your activation event is the single action that, when completed, correlates most strongly with 30-day retention. For a project management tool, this might be: Sign Up > Create Project > Add Task > Invite Team Member > Complete First Task. Validate this sequence with your retention data before committing to it.
- Identify your product's aha moment based on retention correlation analysis
- Map the minimum event sequence from signup to that moment
- Verify all events are being tracked in Amplitude's event taxonomy
Create the funnel chart in Amplitude
Navigate to Create > Funnel Analysis in Amplitude. Add each event in your activation sequence as a funnel step. Set the conversion window to match your expected activation timeline. For most B2B SaaS products, a 7-day window is appropriate. For consumer products, 1-3 days is typical. Keep the conversion window tight enough to be meaningful but not so tight that normal user behavior falls outside it.
Add property breakdowns to identify patterns
Click 'Group By' and segment the funnel by properties that might explain conversion differences. Start with signup source (organic vs. paid vs. referral), plan type (free vs. trial), and platform (web vs. mobile). Look for segments with significantly higher or lower conversion rates. A 15% difference in activation rate between signup sources is a signal worth investigating.
- Add 'signup source' as a group-by dimension
- Add 'plan type' or 'user persona' as a second breakdown
- Compare conversion rates across segments at each step
Analyze drop-off points with microscope
Click on the biggest drop-off step in your funnel to drill into the users who did not convert. Use Amplitude's Microscope feature to view the event streams of individual dropped users. Look for common patterns: did they attempt the next step and fail? Did they get distracted by a different feature? Did they simply leave? Understanding why users drop off is more valuable than knowing how many do.
Build a time-to-convert analysis
In your funnel settings, switch to 'Time to Convert' view to see how long users take at each step. If the median time from signup to activation is 45 minutes but users who activate in under 15 minutes retain at 2x the rate, you have a clear optimization target. Use this data to set benchmarks for your onboarding flow and identify steps where users are getting stuck.
- Switch the funnel view to 'Time to Convert'
- Note the median and 90th percentile times at each step
- Compare time-to-convert between retained and churned user cohorts
Set up monitoring and alerts
Save your funnel chart to a dedicated Activation dashboard and set up Amplitude alerts on the overall activation rate. Configure a weekly alert if activation rate drops by more than 5 percentage points. Add the funnel to your team's weekly metrics review. Pair the funnel with a retention chart filtered by activated vs. non-activated users to continuously validate that your activation definition predicts retention.
Create an experiment tracking layer
Duplicate your funnel chart and add a group-by on your A/B test exposure event property. This lets you measure how onboarding experiments affect each step of the activation funnel, not just the final conversion rate. Track both the step-level conversion deltas and the overall activation rate change to understand whether an experiment that improves Step 2 conversion actually helps or just shifts the drop-off to Step 3.
Common mistakes
Choosing an activation event that does not predict retention
Many teams pick their activation event based on intuition rather than data. If completing onboarding does not correlate with 30-day retention, it is not your real activation event. Run a correlation analysis between candidate events and retention before building your funnel. The right activation event might surprise you.
Setting the conversion window too wide
A 30-day conversion window will show high conversion rates that feel good but hide urgency. If it takes users 30 days to activate, most of them are not truly activated — they stumbled back in. Use the tightest window that captures 80% of genuine activations to keep the metric actionable.
Ignoring the order-independent nature of some steps
Amplitude funnels are sequential by default. If users can complete steps in any order, an ordered funnel will undercount conversions. Use Amplitude's 'unordered' funnel option for steps that do not have a strict sequence, while keeping truly sequential steps (like signup before anything else) in order.
Not segmenting by user type
An overall activation rate hides the fact that self-serve users and sales-assisted users likely have completely different activation paths and timelines. Build separate funnels for distinct user segments, or at minimum use group-by to ensure you are not averaging fundamentally different experiences.
Tips
Use Amplitude's 'Holding Constant' feature to control for confounding variables when comparing activation rates across segments.
Create a cohort of users who activated within the first day and study their event streams to find the fastest path to value, then optimize onboarding around that path.
Pair your activation funnel with Amplitude's Pathfinder to discover alternative routes users take to reach your activation event that you did not anticipate.
Export your funnel data to a spreadsheet weekly and build a trendline to catch gradual activation rate declines that might not trigger a percentage-based alert.
How Vantage helps
Vantage connects your activation data to product execution. When Amplitude reveals that users drop off at a specific step, you can capture that insight as context in Vantage, generate a PRD to fix the drop-off, and track the resulting tickets through implementation, keeping the activation metric front and center throughout the entire product cycle.
