How to Create an Impact-Effort Matrix in Miro
The Impact-Effort Matrix is one of the most useful prioritization tools in the PM toolkit. It places features, initiatives, or tasks on a 2x2 grid based on their expected impact and the effort required to build them. Items in the high-impact, low-effort quadrant are quick wins that should be prioritized immediately.

Step-by-step guide
Create the 2x2 matrix frame in Miro
On a Miro board, draw a large square frame (at least 1000x1000px). Divide it into four quadrants with two intersecting lines. Label the X-axis (horizontal) as Effort with Low on the left and High on the right. Label the Y-axis (vertical) as Impact with Low at the bottom and High at the top. Label each quadrant: top-left is Quick Wins, top-right is Major Projects, bottom-left is Fill-ins, bottom-right is Thankless Tasks.
Prepare items as sticky notes before the session
Create one sticky note for each feature or initiative being prioritized. Use a consistent format: feature name at the top, one-sentence description below. Use white sticky notes for all items so their placement on the matrix communicates everything. Avoid pre-sorting items — all sticky notes start in a staging area outside the matrix.
Run individual placement before group discussion
Ask each participant to indicate where they would place each item before seeing the group opinions. Use the Miro anonymous dot voting feature or ask participants to write their estimate on a separate sticky note. Collecting individual opinions first prevents the anchoring bias where the first placement influences everyone else.
Place items collaboratively and resolve disagreements
Place each item on the matrix one at a time. When there is consensus, move quickly. When participants disagree on placement, pause for a 2-minute discussion: why does this person see it as high impact while another sees it as low? Disagreements on impact usually reveal different user segments or use cases being considered. Disagreements on effort usually reveal unknown technical complexity.
Add impact and effort anchors for calibration
Before placing items, anchor the scale by placing two reference items at the extremes: one item everyone agrees is high impact/low effort, and one everyone agrees is low impact/high effort. These anchors calibrate participants on a shared scale. Without anchors, impact and effort mean different things to different people.
Document the output and map to the roadmap
After placement, photograph or screenshot the matrix. In Miro, add a text label to each quadrant listing the items placed there. Export the board as a PDF. The Quick Wins quadrant maps to the next sprint. Major Projects map to the quarterly roadmap. Thankless Tasks are candidates for removal from the backlog.
Common mistakes
Confusing effort with time
Effort is about complexity (unknowns, cross-team coordination, technical risk), not just the time it takes. A feature that requires extensive data migration is high-effort even if the frontend change is small. Always include engineering in the effort assessment.
Placing everything in the upper half
If all items end up as high impact, the matrix has not done its job. Every backlog item has a champion who thinks it is high impact. Force relative ranking: if everything is high impact, nothing is.
Not revisiting the matrix as you learn more
A matrix created in January may be wrong in April because of new user research, technical discoveries, or market changes. Treat the matrix as a living artifact and revisit it quarterly.
Tips
Use different colored sticky notes for different feature types: blue for growth features, yellow for retention, green for infrastructure
Take a photo of the matrix at the end of every workshop so you can compare placements over time
Add a third dimension by using sticky note size to indicate confidence: large note for high confidence, small note for uncertain placement
