Customer Development Customer development is a methodology developed by Steve Blank that uses systematic customer interviews and experiments to validate or invalidate the core assumptions underlying a product before building it. The four steps are: Customer Discovery (find customers with the problem), Customer Validation (confirm they will pay), Customer Creation (build the customer base), and Company Building (scale the organization).

Why customer development matters

Most startups fail not because they cannot build the product, but because they build something nobody wants. Customer development prevents this by testing assumptions early, when changing direction is cheap. The core insight: get out of the building and talk to real customers before writing a line of code.

How it works

Customer discovery starts with a set of hypotheses about who has the problem, what the problem is, and how they currently solve it. You conduct 20-50 structured interviews with people who fit your hypothesis. You are NOT pitching; you are learning. Good customer development questions ask about past behavior, not hypothetical future behavior. The findings validate, invalidate, or refine your hypotheses before you build.

Common mistakes

  • Pitching instead of listening during customer interviews

  • Asking hypothetical questions ('would you use X?') instead of behavioral ones ('how do you currently do X?')

  • Talking only to customers who already like your idea

  • Stopping customer development once the product ships (it should continue indefinitely)

  • Treating a handful of interviews as statistically significant
