Backlog Refinement Backlog refinement (also called backlog grooming) is the ongoing process of reviewing, clarifying, estimating, and prioritizing items in the product backlog. The goal is to ensure that the top items are well-defined enough to be selected in sprint planning without extensive discussion.
Why backlog refinement matters
Sprint planning is slow and frustrating when backlog items are vague or poorly defined. Refinement ensures the top 2-3 sprints worth of items are "ready" (well-defined, estimated, with acceptance criteria). This makes sprint planning efficient and reduces mid-sprint surprises.
How it works
The team dedicates 5-10% of sprint time to refinement (typically 1-2 hours per week). The PM presents upcoming items. The team adds details, asks clarifying questions, identifies risks, and provides estimates. Items move from "needs refinement" to "ready for sprint" as they are prepared. The PM reprioritizes based on team feedback.
Common mistakes
Refining too many items (focus on the top 2-3 sprints worth)
Refining too few items (sprint planning becomes refinement)
Not involving the whole team (engineers and designers catch different issues)
Over-refining items that may never be built (wasted effort on low-priority items)
