Impact Mapping Impact mapping is a strategic planning technique developed by Gojko Adzic that visualizes the connection between business goals and product deliverables. It uses a mind-map structure: Goal (business outcome) -> Actors (who can influence the goal) -> Impacts (how actors can help or hinder) -> Deliverables (what we can build to create those impacts).
Why impact mapping matters
Impact mapping prevents feature factories by connecting every deliverable to a measurable business impact. If a feature cannot trace back to an impact on an actor that moves a business goal, it should not be built. This creates a clear rationale for every line item on the roadmap.
How it works
Start with a business goal (e.g., increase trial-to-paid conversion by 20%). Identify actors who influence this goal (new users, sales team, existing customers). For each actor, identify impacts (new users could activate faster, sales could demo effectively). For each impact, identify deliverables (onboarding wizard, demo environment, upgrade prompts).
