Product Trio A product trio is a collaborative partnership between a Product Manager, a Designer, and a Tech Lead (or Engineering Manager) who share responsibility for product decisions. The trio conducts discovery together, makes trade-off decisions jointly, and ensures alignment across product, design, and engineering perspectives.
Why product trio matters
Traditional product development silos PM, design, and engineering into sequential handoffs. The trio model eliminates these handoffs by having all three perspectives present in discovery, ideation, and decision-making. This reduces rework, improves solution quality, and speeds up delivery.
How it works
The trio meets weekly (or more frequently) to: review customer research together, discuss opportunities and solutions, make scope and priority trade-offs, and align on what to build and how. Each member brings their expertise: PM brings customer and business context, Designer brings user experience and interaction design, Tech Lead brings feasibility and architecture.
Common mistakes
Treating the trio as a reporting structure instead of a collaboration
PM making all decisions and "informing" design and engineering
Not including the trio in discovery activities
Expanding the trio to 5-6 people (loses the small-group dynamic)
