What Is Shape Up? | Vantage
Shape Up Shape Up is a product development methodology created by Basecamp (Ryan Singer). It replaces sprints with 6-week cycles, backlogs with shaped pitches, and story points with appetite (how much time is this worth?). Work is shaped before being assigned: a senior person defines the boundaries and solution direction, then a small team has autonomy to implement within those boundaries.
Why shape up matters
Shape Up addresses two problems with Scrum: the overhead of 2-week sprint ceremonies and the backlog that grows forever. By using 6-week cycles with a 2-week cooldown, teams have enough time for meaningful work without the ceremony overhead. Pitches replace infinite backlogs with deliberate betting.
How it works
The cycle: Shape (senior people define the problem, solution direction, and boundaries in a pitch), Bet (leadership bets on which pitches to pursue in the next 6-week cycle), Build (a small team implements the pitch with autonomy), and Cool Down (2 weeks for cleanup, exploration, and bug fixes before the next cycle).
Common mistakes
Applying Shape Up to teams that need continuous delivery (it is designed for product-building, not ops)
Shaping too loosely (pitches need clear boundaries)
Skipping the cooldown period
