Step 2: Set up the backlog

Create a List called "Backlog." Add all potential work items here. Use custom fields: Priority (dropdown), Story Points (number), Sprint Ready (checkbox), and Epic (dropdown or relation). Sort by Priority so the top of the backlog is always the most important unstarted work.

Step 3: Configure estimation

Mixing sprint and non-sprint work

Keep sprint work in dedicated sprint Lists. Mixing sprint items with general project tasks creates confusion about what is committed. Use the Backlog list for uncommitted work and Sprint lists for committed work.

Not using story points

Without story points, you cannot measure velocity or plan sprint capacity. Even if estimates are imperfect, they provide a calibration mechanism. Estimate consistently and improve over time.

Skipping sprint goals

A sprint without a goal is just a batch of tasks. The goal provides a decision framework: when the team needs to make tradeoffs mid-sprint, the goal determines what stays and what is deferred.
