Feature Audit Template

Audit every feature in your product for usage, value, and maintenance cost. Identify what to invest in, improve, maintain, or sunset so your product stays lean and valuable.

Why feature audits keep products healthy

Products grow in one direction: more features. Without periodic audits, this growth becomes feature bloat. Every unused feature adds maintenance cost, UI complexity, and cognitive load for new users. The best products are not the ones with the most features. They are the ones where every feature earns its place.

A feature audit forces the conversation most teams avoid: should we remove this? Teams are biased toward building and reluctant to remove. The audit provides data to overcome this bias by making the cost of each feature visible alongside its value.

Use this template to inventory features, analyze usage, assess value, estimate costs, and create an action plan. The process takes 4-8 hours for a mid-size product and pays for itself in reduced maintenance burden.

Feature Inventory

List every feature in your product. For each, note: the original purpose, when it was shipped, which team owns it, and how it connects to other features. Most teams discover they have more features than they realized when they do this exercise. The inventory is the foundation for everything else.

Example: "Feature: PDF export. Purpose: Let users share PRDs with stakeholders who do not have product access. Shipped: Q2 2025. Owner: Platform team. Dependencies: Requires document rendering engine."

  • Include every feature, even small ones
  • Note the original purpose for each feature
  • Identify the current owner or team responsible
  • Map dependencies between features

Usage Analysis

For each feature, gather usage data: daily/weekly/monthly active users, frequency of use, and trend (growing, stable, declining). Pull this from your analytics tool, not from assumptions. Features with low or declining usage are candidates for deprecation or redesign.

Example: "PDF export: 340 MAU (12% of user base), used 1.2 times per user per month, trend: stable. Compare to: PRD editor: 2,800 MAU (98%), used 8.4 times per user per month, trend: growing."

Tips

  • Pull data from analytics, not assumptions
  • Use MAU, not total-ever-used counts
  • Track trend direction: growing, stable, or declining
  • Segment by user type (free vs paid, new vs mature)

Value Assessment

Rate each feature on the value it delivers to customers and the business. Customer value: does it solve a real pain or is it a nice-to-have? Business value: does it drive conversion, retention, or revenue? A feature can have high usage but low value (and vice versa).

Example: "PDF export: Customer value: Medium (used for stakeholder sharing). Business value: Low (does not drive conversion or retention). Ticket generation: Customer value: High (core workflow step). Business value: High (drives upgrades and retention)."

Tips

  • Distinguish customer value from business value
  • High usage does not always mean high value
  • Look for features that are low usage but high value for a segment
  • Tie value assessment to retention and conversion data

Maintenance Cost

Estimate the cost of maintaining each feature: engineering hours per quarter for bug fixes, infrastructure costs, support ticket volume, and tech debt impact. Some features are cheap to maintain. Others consume disproportionate engineering time relative to their value.

Example: "PDF export: 8 engineering hours/quarter (rendering edge cases), 15 support tickets/month (formatting issues). Total cost: Medium. Compare to: Login flow: 2 hours/quarter, 3 tickets/month. Total cost: Low."

Tips

  • Include engineering time, infrastructure, and support costs
  • Track support tickets attributed to each feature
  • Identify tech debt that makes maintenance expensive
  • Cost should include opportunity cost of engineering time

Action Plan

Based on usage, value, and cost, assign each feature to one of four actions: Invest (high value, grow it), Maintain (adequate, keep it running), Improve (high value but underperforming), or Sunset (low value, high cost). Set specific timelines and owners for each action.

Example: "PDF export: Action: Maintain (adequate value, reasonable cost). Ticket generation: Action: Invest (high value, grow capabilities). Legacy CSV import: Action: Sunset (2% usage, high maintenance cost, remove by Q4)."

Tips

  • Use a 2x2 of value (high/low) vs cost (high/low)
  • High value + high cost = Improve
  • Low value + high cost = Sunset
  • Set specific dates and owners for sunset decisions
