Why product teams need OKRs
Without OKRs, teams default to measuring output: features shipped, tickets closed, story points completed. Output metrics feel productive but do not tell you whether anything improved. OKRs shift focus to outcomes: did onboarding get faster? Did retention improve? Did support volume decrease?
OKRs also solve the alignment problem. When every team sets their own goals in isolation, you get local optimization at the expense of company-wide progress. OKRs cascade from company objectives to team objectives, ensuring that daily product work connects to strategic priorities.
This template walks you through writing OKRs, defining key results with baselines and targets, listing supporting initiatives, and scoring at the end of each cycle.
The OKR template
Four components that connect aspirational goals to measurable outcomes.
Objective
The Objective is a qualitative, inspirational goal. It should be ambitious, time-bound, and understandable by everyone in the organization. A good objective answers the question "Where do we want to go?" It should not contain numbers. Numbers belong in Key Results.
Example: "Make our onboarding experience the fastest in the category." This is directional and ambitious. It tells the team where to focus without prescribing a solution.
Tips
- Keep objectives qualitative, not quantitative
- Make them ambitious but achievable (60-70% confidence)
- One sentence, understandable by anyone in the company
- Limit to 3-5 objectives per team per quarter
Key Results
Key Results are quantitative measures that tell you whether you achieved the Objective. Each Objective should have 2-5 Key Results. They must be specific, measurable, and have a deadline. A Key Result is not a task or initiative. It is an outcome you can measure.
Example: "KR1: Reduce median time-to-first-value from 8 minutes to under 3 minutes. KR2: Increase onboarding completion rate from 62% to 85%. KR3: Reduce support tickets tagged 'onboarding' by 40%."
Tips
- Each KR needs a number, a baseline, and a target
- Outcomes, not outputs: measure results, not tasks completed
- 2-5 Key Results per Objective
- Include both leading indicators and lagging indicators
Initiatives (Optional)
Initiatives are the projects, features, and activities you believe will move the Key Results. They are hypotheses, not guarantees. Listing initiatives below your OKRs connects daily work to quarterly goals. If an initiative is not contributing to a Key Result, it may not be worth doing.
Example: "Initiative 1: Redesign the setup wizard with progressive disclosure. Initiative 2: Add in-app tooltips for first-time users. Initiative 3: Build a template gallery for quick-start projects."
Tips
- Initiatives are hypotheses about how to move KRs
- If an initiative does not connect to a KR, question its value
- Track initiative completion separately from KR progress
- Be willing to drop initiatives that are not moving KRs
Scoring and Review
Score each Key Result at the end of the cycle on a 0.0 to 1.0 scale. 0.7-1.0 means you hit or exceeded the target. 0.4-0.6 means you made progress but fell short. Below 0.4 means the KR was not met. The overall Objective score is the average of its Key Results. Review in a retrospective to learn from both hits and misses.
Example: "KR1: Time-to-first-value reduced from 8 min to 3.5 min (target: 3 min). Score: 0.8. KR2: Onboarding completion rate at 78% (target: 85%). Score: 0.6. KR3: Support tickets down 35% (target: 40%). Score: 0.7. Objective score: 0.7."
Tips
- Score objectively: 0.7 is success, not failure
- Consistently hitting 1.0 means your OKRs are not ambitious enough
- Review quarterly, check in weekly or bi-weekly
- Document learnings alongside scores for future cycles
